InCloud has created two teams that have cross-referential responsibilities in the early stages of the company.  Our product development team and customer development team collaborate on product features and customer interview loopback.

We have created two surveys that address our hypothesis and capture interview participant data.  That data feeds into a data repository where additional notes and detail can be aggregated and analyzed.

Small business manufacturing is where job creation and innovation is happening in the US.  So how can companies keep up on the latest manufacturing techniques, industry best practices, and regulatory changes?  Traditionally they could spend time away from the business at a technical college, or read mountains of technical books, but then who would be running the business?

The Pivot

InCloud initially architected our business structure to solve the interoperability problem plaguing the oil and gas industry.  Specifically, we were targeting the super major oil companies and their refineries.  We had gathered an impressive group of domain experts that helped form our vision and strategy around the product.

This type of product has an extremely high price tag and a sales cycle that averages over a year.  Because you are dealing with so many moving parts within the refinery itself, and then compounding those numbers during a planned shutdown of a plant, it soon became clear that this business structure could not be sustained during our early stages.

So we held a meeting that reviewed the results from our testing and interviews with customers, along with hearing from our product engineers about the improvements and advancements they had made.  What we discovered was that non of our product enhancements made a difference in shortening the sales cycle, converting our test customers into paying customers, and that the product had grown so massively, that training and support was becoming our biggest pain point and cost center.

We decided that we needed to pivot.

Sometimes the product you launch with is just to complex to fix the problem you intended to solve.  So we looked at individual modules and functions that could be launched as products of their own.  What we noticed was that one module in the entire platform was used more regularly than any other by the refineries machine shop.  We had developed a lightweight manufacturing module to help refinery teams track the repair progress of valves sent to the machine shop.  When we took a closer look at the module we noticed that, although the workflow and data model utilized the same complex platform, the functionality was very limited.

So we held interview sessions with the users of this module to see if we could understand the use case and what we discovered was the foundation of our new business architecture.  The users found the limited manufacturing module fast and easy to use.  There were fewer choices, features, and tabs than the complete system.  Users were required to enter in very small amounts of data, yet because the system was leveraging the entire data structure and services running in the background, there was tremendous value delivered to the production team as well as keeping the refinery manager updated on the progress of the repairs.

We have made several small pivots on a weekly and sometimes daily basis since then, but none as difficult and critical as a complete business architecture transformation.

Pivots of this magnitude are rarely survived and moreover rarely attempted.  Our team was able to identify the opportunity early and have the confidence in a more focused product offering.  The team became motivated by the revelation instead of feeling dejected for riding the original business idea into the ground.

Constant testing and fast cycles of building, learn, adjust allowed to recognize our original idea was not going meet the growth objectives we had envisioned.  With that knowledge we were able to put aside our pride and egos to see a new direction and a new day for InCloud Control.

What is the most common failed start ups encounter after launching their product?


“No body wants what you made!”


So how then do we as innovators that have identified a market, a need, and a passion to solve the problem go about making sure your future customers want what you make?

It’s what Eric Ries calls in his book The Lean Startup, the MVP – Minimum Viable Product.  What this means is that you can not spend any significant amount of time and money developing your product in a vacuum.  You need to get out of the building, out from behind your computer, out in the world you are trying to impact and show your potential customers your idea as quickly as you can.

Ries goes on to discuss a scientific system to incorporate into every aspect of your business to ensure success.  And what is success to a startup?  A customer that is willing to pay you for your product.  A customer that falls in love with your product.  A customer that keeps using your product.  A customer that by using your product adds immediate value to their business – and ultimately adds value to their customers.

This is what we have experienced since following The Lean Startup system:

  1. Customers thought our already simple product was not simple enough
  2. Customers do not sit in front of their PC for 8 hours a day using our application

Lean Learning – Bite Sized Brain Food When You’re Hungry

Imagine you are a typical user of InCloud MX software, just going through your normal everyday routine, when you come across a field in the software you’ve never used before.  You click on the box and notice the standard blue “?” mark.  You wave over the “?” and a the familiar text help box appears, giving you a short description of “what” the data you enter into the field will represent as a generic field.   



For this example the box just happens to be “Cycle Time” and the text box description leaves you wanting to learn more about the concept.  So, you notice a new Video icon at the bottom of the text box.  You click on the icon an a mini window pops up that says: “If you want to watch a 30 second video tutorial on what Cycle Time can mean for improving your company’s asset reliability performance “click here”.
So the user thinks, yeah, I can spare 30 seconds to learn a little more about making my company better, so he clicks the link.  And up pops a guys face on the screen.  “Hi, I’m James Dean, a graduate student at Georgia Tech in the Factory Information Systems Program, I see you are interested in understanding a little more about how using the Cycle Times feature in InCloud MX can help your company.  Let me explain it like this –  (And the view pans out so you see James at a whiteboard.  



Where he proceeds to draw a simple graph describing your production assets and how each cycle produces a set amount of product during and order.  And that by simply setting up the operation to register the Cycle Time you can have a valuable piece of data that moves your company closer to predicting maintenance events and planning them instead of reacting…) At the end of the video James quickly shows you in the InCloud App what fields are required and how those impact your business.  He then thanks the viewer and offers a link to learn more at the GT InCloud Manufacturing Execution Lean-Learning-University and the screen then shrinks back to the normal Mx view.
This is the key opportunity that GT can contribute to the small business manufacturing community to help educate an unreached people group.  The largest and most influential market segment for economic growth and jobs creation for the State of Georgia and the entire US.  Providing a bite sized customized education platform to teach manufacturing principles and best practices at the exact time a user’s needs arises, is exactly the platform a partnership between Georgia Tech and InCloud Control would deliver.

Priced For The People By The People

InCloud Control is a Georgia-Based company that makes really good business execution software for small manufacturing companies.  Small business is what drives the US economy, so why doesn’t anybody make business execution software they can afford.  These 10-100 guy plants have to compete on a daily basis with incumbent enterprise giants.
A recent Gartner report on the cloud-based ERP market describes where we identified the problem –

“Small manufacturing companies with revenue between approximately $200 million and $1 billion, and up to 10,000 or more employees. Typically, companies of this size have limited IT resources and seek ERP systems with low total cost of ownership (TCO). Nevertheless, they look for solutions that offer broad and deep functionality.”

Really?? 

That’s what you call a small manufacturing company?  If companies with an annual revenue of $200 million to $1 billion have limited IT resources, what chance – do the over 19,000 actual small manufacturing companies in Georgia – with less than 100 employees – have to equip themselves with even the most “affordable” ERP systems in the market?
The entire technology budget for a 100 employee manufacturing company is around $50K per year.  That’s all their PCs, laptops, phone system, internet, software licenses to run the business, and that tech guy that comes around once in awhile to run network cables or give Mary in accounting some desktop support.  That’s for everything.  Do you really think it’s feasible with a budget of $50K that a business owner is going to pay even $100 per user when the minimum users he needs to bring on board to make the system work right is 10?  That’s $1,000 a month, $12,000 per year and you just ate up almost a quarter of this guys entire technology budget.
It just didn’t make sense to us.
So we asked our customers;

“Do you have any idea how crazy that is?” was what came out of my CFO’s mouth next.  And that soon followed with both my CTO and I saying in unison…”That’s exactly what I was hoping you would say…Jinx buy me a coke…Jinx buy me a coke…”

There is a defining moment in every business where they either decide to get in line with the rest of the herd or move in an entirely new direction.  I find that being a part of a startup causes you to make that decision on nearly a daily basis.

The current problem with American manufacturing is that overseas competition has made it more difficult to match pricing, speed, and quality.  Mainly because the incumbent enterprise giants have fallen into slow moving lazy river populated by other fat and bloated US competitors.

Real innovation and real revolution has always come from entrepreneurs in the small to medium-sized manufacturing market.  But sustaining any significant growth year after year becomes difficult without the right processes, automation tools, and intelligent data to guide them toward opportunities, instead of reacting to trends and obstacles.

What’s the problem we’re trying to solve?
Using intelligent customer demand-driven data to execute business decisions is the benchmark for next generation manufacturing companies to compete in today’s market.
But what small to medium-size company could ever afford the massive financial and technology investment demanded by incumbent software giants like Microsoft, Oracle, SAP, and IBM?
We started InCloud Control to equip manufacturing companies of any size to compete on a global stage, by democratizing software-based business execution tools, often called ERP software.
And when I say we are democratizing the product I mean it in the most literal sense.  Ruled by the people, not the elite.  From the pricing model established by customer voting, to product roadmap established by customer voting, we intend to give this unreached market a new and powerful voice in the business execution software space.
How do we intend to accomplish this ambitious goal?
Well, we started from day one by realizing companies in our market focus size wouldn’t, couldn’t and didn’t need or use every feature and function packed into a complex ERP system.  So we started asking companies what was important to them.  We focused on controls around the feedback we got that pointed to cost controls, production capacity, and quality.
And from there we found it a whole lot easier to create a user interface that was easy to learn, delivered a ton of valuable insight from just three points of order data (Finished Product, Quantity, and Delivery Deadline), and was easy to configure for each unique company process workflow.  InCloud MX (for manufacturing execution) is our flagship launch product and is going to focus on the feedback we received from excited manufacturing companies wanting to know the answers to these six questions:
1. What are my costs for this specific order?
2. How will this order impact my production schedule?
3. What staff and machine resources will be required to fulfill this order?
4. What materials will be required when this order is produced?
5. What production asset maintenance needs to be scheduled?
6. And what is the real time progress of every order?
And by delivering our first product to simply answer those 6 questions our focus groups were able to breath a collective sigh of relief.  We heard things like;

“I believe anyone in my company will be able to learn and like to use this software.  It’s so easy.”

“We actually could use everything available in this software.”

“Having a vote in what goes into the product, and then seeing it there the next week was unreal.”

“What this software does is all we really needed to be more profitable and ultimately better serve our customers.”

So how can you keep up with the constant demand for product enhancements?
First off – Mx is a “framework” not a “product”
The whole application is built on top of the InCloud Control Business Execution Framework – which was built from the ground up to enable rapid implementation of new features and even entirely new applications.  Everything in the framework is a service – and existing or new applications can easily consume these services to extend their feature set.
Following a classic Model-View-Controller (MVC) software design pattern – data concerns are completely abstracted from control and presentation.  With just a few lines of code we can add a front-end feature or a new back-end service.
By listening to our customers we realized that we needed a fully de-coupled execution system – companies can start with a single operation – using just one module – and convert more operations and add more users over time. As their needs evolve they can adopt new modules. They pay only for what they need and more importantly, only for what they use.
Along with the simplicity of the modules available we needed an interface created from day one with usability in mind – this speeds up deployments and makes user training go swiftly. Successful adoption of new technologies hinges on user excitement: simply put, we don’t believe it’s being done right unless users rave about the impact we’ve had on their job.
To answer the question of continuous development, an easily customized set of tools was required – modularity is the fundamental concept of this system and we can add new features quickly and easily. Moreover, most process customizations are achieved with configuration alone, not code. Thanks to this we can, or the customer can, easily adjust the system to their specific needs and situation.
Finally, to address the concerns of IT overhead and technology complexities associated with traditional business execution software deployments, we decided to make our software only available as a service (SaaS) – InCloud Control Mx is available for almost any browser and eliminates the need for customers to install software or maintain a complex infrastructure.  We eliminate technology concerns like backups and system upgrades; we’re handling that all behind the scenes for the customer.
So how do you plan to democratize the pricing model?
How else would a company “ruled by the people” decide?  How ‘bout with a vote by our focus customer group?  Yep, that’s what we did.  We asked our potential customers, “now that you’ve tried the software, like the software, like our people, and are seeing real value in the using InCloud Mx – what would you pay – no what could you pay?”  And like an empowered community with a voice, they told us.
Not only did they tell us how they like to buy software, but they shared the ways that absolutely drove them nuts about long-term, nickel and dime pricing models, and contracts that lock them into a resentful relationship with the vendor from day one.
We listened and created a pricing model that exemplifies our corporate philosophy of livening out the picture of extreme generosity – a never-ending pursuit of Customer Ecstasy that overflows into the communities where our customers live.
InCloud Mx will be sold in packs of 10 users for $99 per month – Period.
There was one other important piece of knowledge we gathered during our focus group phase of developing the product and business model – many of our target market clients struggle with documenting, governing, executing, and ultimately automating their processes.  This led us to discuss a low-cost high-value engagement that would drive time-to-value for companies wanting to improve in this area.  Once again we presented options to our customers and put it to a vote.  The result was that the customers felt that up to 5 days would be the maximum they could commit to an engagement, but that 2-3 days was much more manageable – specially, if we split the engagement into a 2 day discovery and then returned at the end of the week with our results and deliverables meeting.  That they could do.  That they would pay for. 
It makes sense to ask your customers what they want.
Oh, and by the way, they voted on the name of the engagement and came up with Kick Start.  We liked it and who were we to argue.  As a paid engagement to help evaluate the process maturity and then be able to deliver that to customers in three days is worth years of system development – but our customers decided that $6000.00 was a price they would pay and could pay.  Yes, that price was voted upon as well.
High-touch software businesses are a rare occurrence.  Our customer’s thought it would be outstanding if the same person that performed the Kick Start could then transition into their direct contact for support.  Great idea!  They decided to call that person the “Customer Advocate”.
How do you plan to sell this into a market that is mostly operating in a very manual way?
Direct sales come from our Customer Advocates because they have become immersed in both the best utilization of the InCloud Mx platform and the end-to-end business processes of the customer.  As discussed before – we can begin each engagement with a “kick start” that helps companies identify the problems that keep them from improving and growing. 
As our organization grows – the manual process of onboarding customers will become more streamlined and automated using simple web-forms and guided interviews (aka “Wizards”) to help organizations quickly build their customized platform and import their existing data. Once these on-ramps are in place, we will begin to roll out a channel strategy for national reach that leverages trusted consultants, with the required industry knowledge and expertise, to be our face to the customer.
InCloud Control has modeled our strategy around industry organizations like the Center of Innovation for Manufacturing, ATDC, Next Generation Manufacturing, TAG Manufacturing networking, and the engineering power provided by a close relationship with Georgia Tech and their Factory Information Systems (FIS) Group.
Leadership and guidance from these groups is providing an outstanding pedestal to share our story and we thank each individual that has warmly welcomed us into the Georgia innovation and manufacturing culture.

Our purpose from day one has been to make really good cloud-based business execution software that is easily accessible for everyone.  In essence, democratizing business execution software.

So what does that mean?  Democratizing something is a pretty ambitious goal.  

The term originates from the Greek (dēmokratía) “rule of the people”, which was coined from (dêmos) “people” and (kratos) “power” or “rule” in the 5th century BCE to denote the political systems then existing in Greek city-states, notably Athens; the term is an antonym to (aristokratia) “rule of an elite”.

Yep, I think that is exactly what we are attempting to do.

The technology to make such an objective even possible has only recently become available.  No longer do people with great big ideas need to purchase a multimillion dollar IT infrastructure – we only need to rent the compute power we need…and only when we use it.  No longer are we required to purchase development tools  and pay outrageous license support fees – the OpenSource community has made that cost of entry nearly free.  In other words, a company just recently coming into the market has a huge advantage over the incumbent giants that are already bound by the overhead discussed above.  This doesn’t even take into account the marketing budgets, sales team overhead, and professional services teams required to make their products accessible by customers.

At the very basic level we are challenging ourselves each day to ask can we deliver this product to our potential clients for less?  At what price point do customers just shrug and say “what the heck, I at least have to try it for THAT price”?

We have run revenue and operating models at price points of $99 per person per month.  We’ve looked at an annual billing cycle where customers pay a year in advance.  We’ve looked at $10 per person with a 10 pack bundle.  (I like that one because it gives the customer enough seats to let everyone into the system that needs communication lines extended for daily execution of business tasks…without them trying to cheat or game the system.)

Once the customer makes the buying decision to launch InCloud Control we really exercise the democratic platform we promote.  Our development roadmap will be “ruled” by the people for the people.  Voting for the most valuable modules, services, and features will be presented to our users each week.  The top vote getters take precedent and will be ready for production in the following release.  Entirely new applications will enter into the platform in a similar fashion.  If our customers want to extend their existing service to include accounting, or CRM, or Logistics, or asset maintenance, or complex project management – well than that is exactly what we will build.  

The voting citizens of The United States of InCloud Control will rule.
